Detailed Description

Mass-production tooling is priced for a million pieces, and most new figure programmes do not have a million pieces. They have a campaign, a licensing window or a first production run that has to prove itself before the steel tool is justified. The gap between the sculpt and the production line is where programmes die: the sculpt exists, the render exists, and the first hundred physical figures are quoted at six figures of tooling and a ten-week wait.

We run vinyl figure pilot production and low MOQ programmes for game studios, collector brands and crowdfunding campaigns, using soft tooling where the volume justifies it and single-cavity steel where it does not.

What a pilot run actually is

A pilot run is not a production run with a lower quantity. It is a deliberately different process: fewer cavities, hand finishing after demould, and an inspection step that production tooling makes unnecessary. The purpose is to put a physical, paintable figure in the buyer's hands in three to five weeks so the programme can be approved on something other than a render. The parts are interchangeable within the run but not across runs, which is acceptable for a pilot and unacceptable for retail, and we say so in writing on every pilot quote.

Where the cost goes

On a hundred-piece pilot, the tooling amortisation dominates and the resin is a rounding error, so the part price looks alarming next to a production quote. The correct comparison is pilot total cost against the cost of cutting steel for a programme that has not been approved. Where the pilot is likely to go to production, we credit the pilot tooling against the steel tool for the same part, and the pilot stops being a separate expense.

Painting and finishing at pilot scale

Production painting is designed for spray lines and masks. A hundred-piece run is painted by hand, and the hand-paint step is what makes a pilot figure look like the render. We quote painting separately from moulding, because some programmes paint in-house or in a third market, and quote a paint master for the colourway so the hand painters have a physical standard rather than a Pantone number that vinyl does not reproduce faithfully.

Compliance for small runs

Pilot parts carry the same EN 71 and CPSIA obligations as production parts, but the testing economics differ: a hundred-piece run cannot carry a full test bill, so we test the compound once and rely on the declaration for the run. Crowdfunding campaigns in particular should plan for the tracking-label and age-grading paperwork before the campaign ships, because late compliance work on a delivered campaign is the most expensive version of the same work.

When a pilot should not be quoted

If the programme is certain and the volume is above roughly 5,000 pieces, a pilot is the expensive route and steel tooling is the correct quote. If the sculpt is not final, a printed resin model is cheaper than any moulding route. We decline pilot work that is really an unapproved sculpt, and we say why, because a pilot moulded from a changing sculpt is money spent on a moving target.
